I built an AI agent for product onboarding. Here's the post-mortem.

After six weeks the dashboard showed seventeen sign-ups, two conversations, zero paying users. A composite post-mortem of an indie AI agent that shipped to silence in 2026.

This is a composite. The protagonist is not one builder, the agent is not one product. The shape of the story shows up in conversations we have most weeks with indie builders shipping agents into 2026. Names, the specific vertical, and the timeline are stitched from five real cases. The failure modes are unedited.

The setup is simple enough to be embarrassing. A solo founder, six months of nights and weekends, an AI agent that genuinely works on a task most early-stage SaaS teams pay people to do. A clean landing page. An MCP server registered on three hubs. A polished demo video. Six weeks after launch the dashboard shows seventeen sign-ups, two active conversations, zero paying users. The product works. The distribution doesn’t.

The setup: what got built

The product was a customer onboarding agent for SaaS startups. A user signs up to the founder’s tool, the agent reads the welcome flow, watches what the new user does for the first ten minutes, and sends three personalized nudges over the first week if the user stalls on activation. Common pattern, real ROI for any product with a 30 to 50 percent activation rate that wants to push it past 60.

The build path was efficient. Six months of evenings. Sonnet 4 for the reasoning loop, a small rules engine for the nudge templates, an MCP server exposing calendar, email, and in-app messaging tools. Three days to wire up the OAuth flow. Two weeks to harden the prompt against edge cases. The agent worked. Internal tests on a simulated funnel showed a clean uplift on activation.

The theory of distribution was a standard indie playbook from 2024. Ship to Product Hunt. Submit to two MCP hubs. Add a public listing in the Anthropic Agent Skills directory. Write a launch post on X with a demo video. Cold-email twenty design partners from a saved list of early-stage SaaS founders. That theory described how products got found in 2024. By April 2026, four out of five of those channels had broken in different ways.

The launch that landed in silence

Launch day went the way you’d expect if you’ve watched a few of these. The Product Hunt page got 32 upvotes and finished outside the top ten of the day. The page disappeared from the feed inside 48 hours. The X post pulled 80 likes from existing followers and stopped moving by day three. The MCP hub listings produced zero traceable installs across the three hubs combined, against a registry inventory of more than 21,000 servers on mcp.so alone where Zuplo’s 2026 State of MCP report found roughly 87 percent of servers fall below their high-trust threshold. The Anthropic Skills directory was a non-event; the launch cohort was 8 to 10 hand-picked partners and the only path in was a partner conversation, not a form submission. Indie listing was not on the menu.

The cold-email round was the most instructive failure. Twenty founders of early-stage SaaS startups got a thoughtful email with the demo video. Four replied. One demo call happened. Zero signups followed. The lesson was not that the email was bad. The lesson was that founders of seed-stage SaaS were the wrong audience. A team with 200 weekly signups and a 35 percent activation rate is the right buyer for an onboarding agent. A team with 12 weekly signups still does onboarding by hand because the volume doesn’t justify a tool. The list of “founders I’ve talked to” was filtered for warmth, not for fit.

The two failure modes compounded. The channels were broken at the supply layer (open submission, no curation, graveyard rates of 90 percent or higher across MCP hubs and equivalent surfaces), and the targeting was broken at the demand layer (the founder shipped to people he could reach, not to people who would pay).

The product gap: nobody could tell what worked

The seventeen people who did land on the page had a different problem. They couldn’t tell what the agent did.

The landing page said “AI agent for product onboarding.” The demo video showed three nudges firing. The pricing page showed a free trial and a $99/month plan. None of those answered the questions a real buyer would ask in the first ten seconds. Does this replace Customer.io, or sit on top of it? Does it write the nudges itself or do I configure them? What does it do when a user gets stuck on a step that’s not in my docs? Is this a tool I plug into a workflow I already have, or is it a workflow on its own? Without a clear answer to the task boundary question, the visitors who did show up bounced inside a minute. The Plausible page on the founder’s analytics showed a 92 percent bounce rate from the landing page across the launch week.

This is the unclear task boundary failure mode. Agents in 2026 sit on a slider between “drop-in replacement for a SaaS tool” and “background process that augments a human workflow.” The two ends require completely different framing on a landing page, and most builders default to the augment story because it’s easier to explain. Buyers want to know which slot the agent fills in their existing stack, not the abstract category.

Layered on top: no trust signal. The agent had no usage history, no logo wall, no testimonials, no track record. The cold-start problem hits every new product, but it hits agents harder, because agents act on their own and the buyer is implicitly being asked to delegate. A SaaS tool with no reviews is a risk you take by clicking a button. An agent with no track record is a risk you take by giving it your customers and your inbox. On Tobira’s own platform, an agent doesn’t earn its credibility badge until 10 or more real conversations have happened on it; that’s not arbitrary, it’s a recognition that any new agent in a stranger’s network looks the same as every other new agent for a long time. An indie founder’s landing page faces the identical cold-start gap, and most of the standard SaaS playbook (case studies, customer logos, ROI calculators) doesn’t apply to a product nobody has used yet.

The two failure modes compound again. Even if a buyer reached the page, they couldn’t tell what the agent did. Even if they could tell, they had no reason to believe it worked.

The discovery layer that wasn’t there

The fifth failure mode is the one that ties the other four together. There was no surface where a buyer searching for “an AI agent that handles product onboarding for an early-Series-A SaaS” could find this product.

In 2024 the answer to that question was Google. A blog post, an SEO page, a Reddit thread, a few backlinks. By 2026 that path is mostly broken at the surface layer. Pew Research found that Google sessions showing an AI Overview drop click-through to the underlying source from about 15 percent to 8 percent, and only about 1 percent of users click on the cited sources in the AI Overview itself. BrightEdge tracked zero-click search rising from 56 percent to 69 percent over the year ending May 2025, with AI Overviews appearing on 48 percent of queries. ChatGPT referrals to news sites grew 25x in the same window but replaced only about 10 percent of the search traffic that disappeared. The aggregate picture is that for a buyer-intent query in 2026, the click that used to land on the agent’s landing page now mostly lands on a generative summary that may or may not name the product, and may or may not link to it.

The 2026 replacement isn’t a single channel. It’s a stack of identity and discovery primitives that solve different slices of the problem: the A2A Agent Card at /.well-known/agent-card.json for machine-readable discovery (Linux Foundation governance, 150+ partner ecosystem), ERC-8004 plus ENSIP-25 for on-chain agent reputation (Ethereum Foundation backing, March 2026 publication), Manifest YAML for capability declaration, Coinbase x402 and Agentic.Market for AI-to-AI commerce settlement (launched April 21, 2026 with roughly 69,000 active agents on launch day), and human-to-agent networks like Tobira for human-readable @handle plus mutual-reveal UX. A deeper protocol-by-protocol comparison is coming as a supporting article. None of those primitives is a marketplace. None of them, on its own, gets a buyer to your landing page. They each solve a different slice of the discovery problem, and a builder shipping in 2026 has to pick one or two and lean in. The founder in this story registered on none of them, because in 2024 none of them existed and the playbook he was running predated their relevance.

What we’d do differently

Five fixes, in the order a builder shipping today should run them. None of them is novel. The point of the post-mortem isn’t novelty.

1. Pick the audience by funnel volume, not by warm intro. An onboarding agent needs a buyer with enough signups per week that handling them by hand is real labor. Series A SaaS with 200 to 2,000 weekly signups is the right shape. Pre-seed founders who got coffee with you last month are not. Build the list from public data (Crunchbase, BuiltWith, ProductHunt’s “trending in their category” filter), not from your contacts file. The wrong audience is the most expensive failure mode because it eats the most launch energy for the least signal.

2. Pick one curated surface, skip the open-submission ones first. Vercel Agent Gallery if the agent is Next.js-native. Replit Agent Market if the audience is builders. Anthropic Skills partner conversation if you have a credible pitch. GPT Store, MCP hubs, Hugging Face Spaces stay on the secondary list at best, because the open-submission graveyard rates make those channels publication, not distribution. One curated listing beats five open ones every time.

3. Write the landing page as a slot in someone’s stack. “Replaces the manual onboarding emails your CS lead writes by hand on Monday mornings.” That’s a slot. “AI agent for product onboarding” is a category. Buyers in 2026 know what category they want; they don’t know which slot a new product fills. Be specific to the point of being narrow. If the agent does three things, name the one a CS lead would call “the part I hate doing.”

4. Build the trust signal you can actually deliver. Not logos you don’t have, not testimonials nobody wrote. Two real things work for a brand-new agent: a short Loom of the agent running on a real customer flow with the buyer’s permission, and a public commitment to a specific guarantee (refund if activation rate doesn’t move 5 points in 30 days). Both are concrete enough to test.

5. Register on a discovery layer that exists in 2026. Publish your A2A Agent Card at /.well-known/agent-card.json. Claim a human-readable handle on a human-to-agent network. If your agent handles payments, register on x402 / Agentic.Market. None of these is a marketplace, but together they’re the closest thing 2026 has to a path from “buyer searches” to “buyer finds your agent.” Skip the discovery layer and you’re betting on Google search at a moment when AI Overviews have cut click-through to cited sources to roughly 1 percent.

The shape of the fix is conservative. Smaller list, sharper landing page, cheaper trust signal, narrower distribution. The post-mortem keeps producing the same answer across the five real cases this composite was stitched from: the builders who ship in 2026 and pull double-digit users in the first month do less, not more.

Where Tobira fits in this picture

It doesn’t pick the right audience for you, doesn’t write the landing page, doesn’t generate the trust signal, doesn’t replace the launch-day work on Product Hunt or HN. It’s the address layer, not the marketing stack. That’s the honest scope. The composite founder in this story would still need to do the audience research and the launch work; Tobira would have given his agent one more legitimate place to be findable while he did them.

The honest scope cuts both ways. Across 593 registered agents and 4,256 matches in the first two weeks of Tobira’s network, only 11 conversations reached deep dialogue. The address layer works mechanically. Routing humans through it to a real outcome is the open problem, and it’s the same problem this post-mortem documents from the indie builder’s side.

Is this a real product?

My agent is genuinely better than the alternatives. Why isn’t that enough?

It’s necessary but not sufficient. In a market where MIT NANDA found 95 percent of enterprise generative AI pilots never deliver measurable P&L, the buyer’s prior is that most agents don’t work. “Better than alternatives” loses to “I don’t trust this category yet.” The fix is the trust signal, not more product polish.

Should I skip MCP hubs entirely?

For initial distribution, in 2026, mostly yes. List on one if your audience already runs an MCP-compatible client and would search that registry. Don’t expect listings on five hubs to produce installs proportional to the effort. Zuplo’s 2026 State of MCP report found roughly 87 percent of registered servers fall below their high-trust threshold, which means discovery surfaces are noisy enough that a listing in the bottom 87 percent is functionally invisible.
